Why it is built this way

Open with the room, not yourself

A compliment to the bride in the first ten seconds buys you the goodwill of every person at her table. You have not earned attention yet, so borrow hers.

Establish why you have the microphone

Half the room does not know who you are. One sentence fixes that and stops them working it out instead of listening to you.

Two specifics, not ten generalities

Nobody remembers "he is a great guy". Everybody remembers the half-eaten sandwich. Detail is what makes a speech sound like it could only have been written by you.

The roast, affectionate and early

Take the laughs while the room is warm, and keep every joke on the safe side of the line. If you are unsure whether it goes too far, it goes too far.

The turn

One true sentence about who he actually is. This is the part people quote back to you at the bar afterwards, and it is the part most speeches skip entirely.

Bring in the bride

The speech is about a marriage, not a friendship. If she appears only in the toast, the speech was about you.

A clear instruction to stand

People need telling. Say the words "please be upstanding" and the room moves as one instead of in a ragged wave.

How long should a best man speech be?

Three to five minutes, which is roughly 400 to 650 spoken words. This example runs a little over three minutes once your own details are filled in.

Should I memorise it or read it?

Read it. Nobody has ever complained that a best man used notes, and plenty of people have watched one freeze halfway through trying to do it from memory. A teleprompter on a phone propped behind the top table is the modern version of cue cards.

What if I am not funny?

Then be sincere instead. Sincerity never bombs. A short honest speech about who the groom really is beats a long one straining for laughs every single time.
